Fix the narrowest stage

Conversion at every funnel stage, the end-to-end rate, and which transition is losing the most.

A funnel shows where the money is lost. End-to-end conversion from visitor to deal is the headline, but it tells you nothing actionable: to know what to do you need the rate between each pair of stages.

The weakest transition is where effort belongs. Improving a stage already running at ninety percent is pointless — there is no headroom. A stage losing four fifths, doubled, doubles the whole funnel.

Stages are treated as sequential: each is a subset of the one before.
Order value is only used to estimate revenue and does not affect any conversion figure.

FAQs

How many stages should a funnel have?

Three to five. Too granular and the analysis dilutes; too short and you cannot see where customers are lost.

Why measure stages rather than just the end-to-end rate?

Because the headline number does not say what to fix. The same 0.4 percent can come from a weak first stage or a weak last one, and the responses are entirely different.

What do I do about the weakest stage?

Find out why people leave there. On visitor-to-lead it is usually the offer and the form; on the closing stage it is price, timing and how sales handles the enquiry.

What end-to-end rate is normal?

0.5 to 2 percent in long-cycle B2B, 1 to 3 in ecommerce, up to 10 on a landing page with warm traffic. Judge against your own trend rather than someone else's numbers.

Worked example

A B2B site funnel

Input: 10,000 visitors, 500 leads, 200 qualified, 40 deals, 25,000 order value

Output: 0.4 percent end to end, weakest stage visitors to leads

Note: Five percent of visitors become leads, forty percent of leads qualify, twenty percent of those close. The first stage loses ninety-five percent — that is where to start.
